Start with your existing principles. You already have enterprise risk frameworks, risk appetite statements, values that guide decisions. You're not inventing governance from scratch. You're applying what you have to AI. If customer centricity matters to your organization, what does that mean for how AI interacts with customers? If culture matters, how does AI impact it? Your governance flows from principles you've already established.
Build for learning, not just for compliance. Early pilots shouldn't be judged on ROI. Judge them on what they teach you. How effectively can your people experiment? How well can they integrate new technology into existing processes? What organizational capacity are you building? The knowledge compounds. Organizations treating pilots as education instead of proof-of-concept are developing capabilities competitors don't have.
Make governance invisible to the people doing the work. If developers see governance as friction, you've built it wrong. Create reusable patterns. Self-service tools. Documentation that auto-populates. Testing that runs continuously instead of quarterly. Monitoring that catches drift before it becomes a problem. Governance should happen in the workflow, not as a separate step.
Embed risk experts in product teams. Not as gatekeepers who block everything, but as partners who help teams understand tradeoffs. When your risk function accelerates decisions by clarifying what's actually risky versus what just feels uncertain, governance becomes competitive advantage.
Three Things to Do This Quarter
- Map what you're actually running. Create an AI inventory. Every model, every vendor, every use case, every owner. You can't govern what you can't see. Most organizations are shocked when they actually catalog how much AI is already deployed.
- Decide whether you're a buyer or an integrator. You can buy closed ecosystems (faster deployment, less flexibility) or build open systems (more customization, more expertise needed). Neither is wrong, but drifting into one by accident causes problems. Choose explicitly.
- Set up proper incident response. What's your taxonomy for AI failures? Who decides when to shut something down? What's the communication plan? Air Canada learned this lesson expensively. You don't have to.
